The single biggest thing that moves it is not brand and not efficiency. It is whether the job is a straight swap or a change of system type. Putting the same kind of equipment back where the old equipment was is the cheap version of this job. Anything that changes the fuel, the venting, the electrical service or the ductwork is a different job at a different price.

What you are actually buying

A residential system is two machines that have to match. The condenser sits outside and moves heat. The furnace or air handler sits inside, holds the coil, and moves air. They are sized and rated as a pair, and a modern condenser will not reach its rated efficiency on an old indoor coil.

That pairing is why "just replace the outside unit" is usually the wrong question. It can be done when the indoor equipment is recent and compatible. When it is not, a mismatched pair runs less efficiently than either half suggests, and most manufacturers will not honour the warranty.

Replacing both halves at once costs less than the two jobs added together, because the crew, the crane or lift, the refrigerant line work and the permit happen once instead of twice. If one half is near the end of its life, doing both now usually saves 10% to 15% against doing them two years apart.

What decides where you land in the range

Capacity. Systems are sized in tons, where one ton is 12,000 BTU per hour. A 2 ton system suits roughly 900 to 1,200 square feet and a 5 ton system 2,600 to 3,300, but square footage alone is a poor guide. Insulation, window area, ceiling height and climate all matter, which is what a Manual J load calculation exists to work out.

Efficiency. Higher SEER2 on the cooling side and higher AFUE on the heating side cost more up front. The premium is real money and the payback depends entirely on your climate and your utility rates. In a mild climate a high efficiency system may never pay for itself.

Venting and drainage. A 96% AFUE furnace is a condensing furnace. It exhausts cool, wet flue gas through PVC pipe rather than up the old metal flue, and it produces condensate that has to drain somewhere. That work is the reason the gap between an 80% and a 96% furnace is larger than the equipment price difference.

Electrical. Heat pumps and larger condensers sometimes need a bigger breaker, a new disconnect, or in older houses a service upgrade. A panel upgrade is a separate job of $1,800 to $5,500 and it is the most common unpleasant surprise on an otherwise ordinary quote.

Ductwork. Undersized or leaking ducts will throttle any system you install. Replacing duct runs costs $10 to $35 per linear foot and a typical house has 150 to 350 feet of it.

What a fair quote includes

A complete quote names the model numbers of both the outdoor and indoor units, the rated capacity in tons, the SEER2 and AFUE ratings, and the length of the warranties on parts, compressor and labour separately. It states whether a permit is pulled and whether start-up and refrigerant charge are included.

It should also say what the contractor did to size the system. A quote that matches the tonnage of your old equipment without measuring anything is a guess, and the old equipment was often oversized to begin with. An oversized system short-cycles, which means it cools without dehumidifying and wears out faster.

Signs it is time rather than another repair

Age is the strongest signal. Air conditioners and furnaces both run 15 to 20 years, and after that failures cluster. Beyond age, three things point to replacement:

The refrigerant. Systems built before 2010 use R-22, which is no longer produced. A leak in an R-22 system is expensive to recharge and the money buys nothing lasting.

Repeat repairs. Two service calls in one season on a system past 12 years is usually the beginning rather than the end.

Rising bills with no other explanation. A system losing capacity runs longer for the same result. If the bill climbs while the thermostat has not moved, the equipment is telling you something.

Frequently asked questions

How long should a new system last?

Fifteen to twenty years for both halves, longer with annual maintenance and shorter in coastal air, which corrodes condenser coils. Heat pumps sit at the lower end because they run year round rather than seasonally.

Do I need to replace both the furnace and the air conditioner together?

Not always, but usually it is the better value once either is past about twelve years. They share the indoor coil and the refrigerant lines, so replacing one means paying for access twice if the other follows soon after.

Is a bigger system better?

No, and it is a common and expensive mistake. An oversized air conditioner cools the air quickly, shuts off before it has removed humidity, and leaves the house cold and clammy. It also cycles more often, which is what wears out a compressor.

Should I get more than one quote?

Yes, and get three if you can. HVAC is the trade with the widest spread between quotes for identical work, because the equipment is opaque to most buyers and the sizing is rarely questioned. Compare model numbers, not just totals.

Do I need a permit?

In most jurisdictions yes, for both the mechanical work and any associated electrical or gas work. A contractor who suggests skipping it is transferring risk to you: unpermitted work can complicate an insurance claim and shows up at sale.
