A full heating and cooling changeout runs about $9,600 in a 1,100 square foot house and about $12,400 in a 2,800 square foot one. The house more than doubles; the bill goes up by less than a third. Most of what you pay for is the crew, the permit and the day, and none of those move with square footage.

That is the single most useful thing to know before you take a quote. If someone prices your 2,400 square foot house at twice what your neighbour paid for 1,200, the difference is not size.

What size system your house needs

Cooling is sold in tons. One ton removes 12,000 BTU of heat an hour, and the rough rule is 400 to 600 square feet per ton depending on climate, insulation and how much glass you have facing the afternoon sun.

That is a full changeout: the condenser, the matched indoor coil and a standard efficiency gas furnace replaced together on existing ductwork.

The arithmetic behind it, so you can check any row. Take the air conditioner alone for that tonnage — $3,800 to $7,000 for 2 tons, rising to $6,500 to $14,000 for 5, which is set out in air conditioner replacement cost — add $3,000 to $6,200 for a standard gas furnace, then subtract about $300 because the crew is on site once rather than twice.

A 96% AFUE condensing furnace instead adds $3,000 to $6,000 on top, which is what puts a large house at the $22,000 end of the range.

Why the price does not double when the house does

Break an $11,000 changeout apart and roughly $4,000 of it is equipment. The rest is labour, the permit, the crane or the lift, the lineset, the pad, the thermostat, the disposal of the old unit and the contractor's overhead.

Going from 3 tons to 4 adds perhaps $1,400 of equipment. It does not add a second day, a second permit or a second crew. So the equipment scales and almost nothing else does.

The corollary is that the small-house market is the worst value per ton and the large-house market is the best. A 2 ton system is not much cheaper to install than a 4 ton one, which is why quotes on small houses look expensive per square foot.

Tonnage comes from a heat load calculation, not from floor area. It costs a contractor an hour and routinely comes back smaller than the rule of thumb.

Square footage is the starting point, not the answer

A contractor who quotes tonnage off your square footage alone and nothing else is guessing, and the guess is usually high.

The honest method is a Manual J load calculation: room by room, accounting for insulation, window area and orientation, ceiling height, air leakage and your climate zone. It takes an hour or two and some contractors do it free as part of the quote.

What changes the answer:

  • Ceiling height. You cool volume, not floor area. Nine or ten foot ceilings add a meaningful fraction of a ton.
  • Windows. A wall of west-facing glass can add half a ton on its own.
  • Insulation and air sealing. A well-sealed 2,400 square foot house can need less cooling than a leaky 1,800 square foot one.
  • Climate. 600 square feet per ton works in Maine. 400 is closer in Phoenix.
  • Storeys. Upstairs runs hotter. Two storeys often want zoning rather than more tonnage.

Oversizing is the expensive mistake

The instinct is that bigger is safer. With air conditioning it is not.

An oversized system cools the air to the thermostat setting quickly and then shuts off. Removing humidity takes running time, and a system that runs in short bursts never gets there. The house ends up cold and clammy, which reads as "not working" and prompts people to set the thermostat lower still.

Short cycling also wears the compressor, the single most expensive part in the system, faster than continuous running does.

A correctly sized system runs almost continuously on the hottest day of the year. That is the design target, and it feels wrong to people who expect the unit to switch off.

What the quote should say

A quote you can compare against another one names:

  • The tonnage and the model numbers of both the outdoor and indoor units
  • The SEER2 rating, and the AFUE if a furnace is included
  • Whether the ductwork is being reused, modified or replaced
  • Whether the electrical disconnect and whip are being replaced
  • The permit, and who pulls it
  • The labour warranty length, separately from the manufacturer's parts warranty

If two quotes differ by $3,000, one of these lines is almost always the reason, and it is usually the ductwork or the furnace efficiency.

Frequently asked questions

Can I just replace the outdoor unit and keep the indoor coil?

Technically sometimes, practically rarely. The outdoor unit and the indoor coil are tested and rated as a matched pair. A mismatched pair loses efficiency, often voids the compressor warranty, and on older systems the refrigerant type will not match at all. Expect to replace both.

My house is 2,000 square feet and I have been quoted 4 tons. Is that too much?

Probably, unless you are in a hot climate with high ceilings or a lot of glass. Ask for the load calculation. If the answer is a rule of thumb rather than a document, get another quote.

Does a bigger system cool the house faster?

Yes, and that is the problem. Cooling quickly is not the goal; removing heat and humidity steadily is. See above on short cycling.

Should I replace the furnace at the same time as the air conditioner?

If the furnace is over about twelve years old, yes. The indoor coil sits on top of the furnace, so replacing the furnace later means opening the refrigerant system again and paying much of the same labour twice. Doing both at once typically saves $800 to $1,200 against the two jobs separately.

Is a heat pump sized the same way?

The cooling side is. The heating side is a separate calculation, because a heat pump sized for your cooling load may not carry the heating load on the coldest nights. That is what backup heat strips are for, and what a cold-climate heat pump is designed to avoid.
